Different Levels of SIX SIGMA PHASES: (DMAIC)

Define: this phase is the first phase of lean six sigma improvement methodology. In this phase, the project charter is created which is basically a high-level view of the process and needs of customers. Define phase is about the creation of charter, inclusive of the business case, problem statement, goal statement, communication plan and roles and responsibilities, project timeline and milestones etc). We create a COPIS or SIPOC, which is a high-level flow of the process, along with the detailed process map. And to ensure the success of this initiative, Define is the right time to set up the change management framework, by choosing the right team, to participate in the initiative, giving a ballpark idea of the roles and responsibilities for each individual, setting up of project boundaries, communication etc.

Measure: it is critical throughout the lifecycle of the project. The measured phase of six sigma focuses on the collection of data. The phase starts with identifying the CTQ characteristic, which the project intends to improve, and subsequently, we work and set up the data collection plan. The project team focuses on determining the start point or baseline of the process and finding the root cause of the process.

Analyze: this phase of six sigma focuses on the identification of the potential metric. As the data is collected, the team may consist of different resources that will collect data different sets of data.T hen project team adjusts the data collection plan to include additional information. After verifying and examine detailed process maps created in the measured phase, the team will list out the root-cause of the process. Project analysis which consists of: time analysis; value-added analysis and value stream mapping.

Improve: this phase of six sigma starts with the identification of potential solution, and then proceeds with the screening solution, testing solution, and refining solution, piloting solution and justifying the solution. These all activities lead to the development of robust action plan. This phase includes development and implementation of new processor future state process. Once the project is completed with their data and determined that additional analysis will not add to their understanding of the problem then move on to solution development. Various brainstorming, benchmarking etc are suggested while generating solutions in improve phase. The solution generated then goes through screening, where all the potential solutions are screened on various parameters such as cost, time, complexity etc.

Control: this phase is also known as the mini version of process management. Control phase of six sigma process is more like “Maintained the Gains”. This phase focuses on the conclusion of the projects. Process control should be done before assessing final process capability. The Project Owner should have a guide in the Control Plan that identifies corrective action and ideas for the special causes.
